Theses are the notes from the YouLead Labs session led by Jon Birkmire (@Birk51) at the Orange Conference 2019 on how to build a Leadership Team for the future.

 

Treat volunteers like staff. You can build a volunteer structure inside your ministry.

What can we do when our ministers needs more than we can give? 3 traditional options:

  • Don’t do it
  • Do it and accept the consequences
  • Hire more people

We have limited bandwidth. Time is the great equalizer. We only have 24 hours in a day to get what we need to get done, done. You have work and personal obligations. We can only do so much on our own.

Bring people on your team that can do the things you can’t do.

The average student pastor burns out in 3 years.

We need to rethink our organizations structure to add more voices.

Not just more voices…but the right kind of voices

You need to replace yourself.

Replacing Yourself 101

  • Build an organization leadership chart
  • recruit the right voices
  • on boarding and redeveloping your leaders
  • release your leaders to lead (get out of the way!)

Build an Organizational Leadership Chart:

It starts with you. What do you do?

  • What am I doing now that I can train and delegate to someone else?

Think transferable models and common language.

  • Win statements and culture language.

Create Job Descriptions

  • Volunteer Roles: Coaches, Producers, Directors.
  • Volunteer Coaches:
    • Training, evaluating leadership and care of SGLs
    • 5-8 hrs/week
    • Owns Volunteer Coordination and on-boarding, caring for leaders, mid-week and Sundays.
    • Leads Small Group Leaders on Sunday
  • Volunteer Producers:
    • Training, evaluating, care, Sunday Production efforts
    • 5-8 hrs/week
    • Owns Volunteer Coordination and on-boarding, caring for leaders, mid-week and Sundays.
    • Leads Production Teams on Sunday
  • Volunteer Directors:
    • Leads Entire Team, Vision Casting and Orangzational Efforts
    • 8-15 hrs/week
    • Owns the Entire Ministry responsibility
    • This is appreciation over compensation
  • Exercise: What roles are you currently filling other than just your own?

Develop and “on-baoarding” and development system.

When you hand over ministry to others, they fall in love. Who can you give a seat to and give them ministry?

Recruit the Right voices. You have to make friends before you need friends. Stop the cattle call. You should be going no more than 2 strategic service pushes a year. Create a recruitment strategy.

Methods for Recruiting:

  • Observation. How can I help the team do their job? Cast vision and observe. Build relationships with people. You need to be the networker and recruiting coach for your ministry area.
  • Hot List. It’s a list that you are constantly updating (a pipeline) and you can pull from to keep recruiting. The Warm List are people who are interested. The Cold List are people who aren’t interested at the moment.
  • Exercise: Write down a list of names of high capacity people you know at your Church who aren’t serving in your area of ministry.

You need a clear plan that sets up your leaders to win!

On-boarding new leaders

  • Ask – Clarify the role
  • Download – Resource the role
  • Apprentice – Coach the role
  • Prepare – Set up the teams
  • Turn them Lose – Release the role

Apprenticeship:

  • I do. You watch. We talk
  • I do. You help. We talk
  • You do. I help. We talk
  • You do. I watch we talk
  • You do. Sometimes we talk

Exercise: What is missing on your on-boardin process

On-Boarding:

  • Job description
  • SOP (Standard Operating Procedures)
  • Role Specific resources and development
  • A culture of Evaluation
  • Ministry Core Documents
  • Shadowing/Apprenticeship System

Release your leaders to lead

  • Get out of what way
  • Value who they are one what they do!
  • Direct report and evaluate regularly
  • Resource regularly
